When to use 4Ls
The 4Ls push the conversation toward appreciation, learning, gaps, and aspirations. It’s ideal when your sprint had messy outcomes but real growth, or when you want retros that feel constructive rather than purely critical.
Facilitator tips
- Encourage specific examples in Liked and Learned — vague praise is hard to act on.
- Lacked and Longed for pair well: map lacks to concrete wishes the team can influence.
- Use voting to pick one Lacked + one Longed theme to discuss in depth, not the whole board.
